The Fractional Ops Model: What It Is and When It Makes Sense
Full-time ops hires are expensive and hard to scope correctly. Here's a more pragmatic path for teams at the 10–50 person stage.
There's a stage most companies hit somewhere between 10 and 30 people where operations becomes the bottleneck — but not quite enough of a bottleneck to justify a full-time senior ops hire.
You're not big enough for a VP of Operations. You're too complex for the founder to keep handling it. And your current team members who've "been doing ops stuff" are stretched and increasingly in over their heads.
This is where the fractional model makes the most sense.
What Fractional Actually Means
Fractional doesn't mean part-time or lower quality. It means you're buying a defined scope of senior-level attention rather than full-time availability.
In practice, this looks like:
- 10–20 hours per week of embedded operational leadership
- Regular syncs with founders and team leads
- Hands-on implementation (not just advice)
- Clear deliverables and a defined horizon
The key word is embedded. A good fractional ops partner isn't a consultant who shows up with a deck. They're inside your tools, in your Slack, running your weekly ops review, and building things alongside your team.
When It Makes Sense
The fractional model works best when:
You have real ops work to do, just not 40 hours/week of it. If you're spending 20 hours a week on reactive ops firefighting, you need systems and someone to build them — not necessarily a full-time person to manage the aftermath.
You need to buy time while you scale. Maybe you know you'll need a full-time ops hire in 12–18 months. A fractional engagement lets you build the foundation now so the hire is successful when you make it.
You want to build internal capability, not dependency. The best fractional engagements end with your team running the systems we built. We document everything, train your people, and make ourselves unnecessary.
When It Doesn't
The fractional model is not right when:
- You need someone available 24/7 for operational emergencies
- The ops function is core to your product (e.g., you're running an operations-heavy marketplace)
- You want someone to just execute tasks rather than design systems
